What interviewers mean by 'tell me about a technical challenge'
There’s a question that comes up in almost every interview loop, and most candidates treat it as filler. Something to get through before the “real” technical questions start.
“Tell me about a technical challenge you’ve faced.”
You’ve probably answered this before. And there’s a decent chance your answer was… fine. Forgettable. The kind of response that makes an interviewer write “adequate communication” in their notes and move on.
This is one of the most wasted questions in technical interviews. It looks like a behavioral interview question, but it’s really a test of how you think, communicate, and make decisions. And most candidates don’t realize what’s actually being evaluated.
What they’re NOT asking
They’re not asking for your hardest bug. They’re not asking for the time you worked the longest hours. They’re not asking you to prove you’re smart.
Most candidates hear “technical challenge” and reach for the most technically complex thing they can remember. They talk about some gnarly race condition, or the time they migrated a database, or an arcane performance optimization. Then they spend four minutes on the technical details and thirty seconds on everything else.
That’s backwards.
What they’re probably evaluating
From what I’ve seen — and I should say I haven’t done thousands of interviews, maybe a few dozen — when a senior engineer or manager asks this question, they’re looking at roughly four things:
Problem decomposition. Did you understand the problem before jumping to solutions? Did you break it into smaller pieces? “The system was slow so I added caching” shows less than “I profiled the system and found three bottlenecks — database queries were the dominant factor, accounting for 80% of response time.”
Collaboration and communication. Did you work with others? How did you communicate the problem to stakeholders? Did you ask for help when you needed it? Solo hero stories are less impressive than they feel. The interviewer is hiring someone they’ll work with daily.
Learning and adaptation. Did your first approach work? If not, what did you learn and how did you adjust? Perfect stories where everything went right on the first try aren’t believable, and more importantly, they don’t show how you handle reality.
Impact and judgment. What was the measurable outcome? And — was this even the right problem to solve? Spending three weeks optimizing a service that handles 10 requests per day shows poor judgment, regardless of how elegant the solution was. I’ve seen this happen. Someone presents a beautiful solution to a problem nobody had and wonders why the response is lukewarm.
The technical details are the backdrop.
Why most candidates pick the wrong story
Here’s a pattern I’ve noticed. The candidate picks a story based on technical impressiveness and then struggles to tell it well, because impressive technical work doesn’t always make for a good interview story.
Bad story selection:
- “It was really hard” — hard isn’t interesting without context
- “I used a cool technology” — nobody cares about your tool choice in isolation
- “It took a long time” — duration doesn’t equal impact
Your most technically sophisticated work might be a terrible interview answer if it was a solo effort with no collaboration, had no measurable business impact, or was so domain-specific that explaining the context takes three minutes.
Picking the right story
You want two to three prepared stories before any interview. Here’s what I’d look for.
Each story should let you demonstrate at least three of those four evaluation areas. If you can only talk about the technical complexity but can’t speak to collaboration or impact, pick a different story.
Stories that tend to work well:
- A production incident where you helped identify the root cause and implemented a fix that prevented recurrence. These naturally hit all four criteria.
- A project where requirements changed mid-stream and you had to re-evaluate your technical approach. Shows adaptation.
- A cross-team effort where you had to align multiple stakeholders on a direction. Strong on collaboration.
- A performance or scaling problem where you had to make trade-offs with measurable results.
Stories that usually fall flat:
- “I learned a new framework” — no conflict, no stakes
- “I fixed a weird bug” — often too tactical, hard to show collaboration
- “I built a thing from scratch” — can work, but often turns into a feature list
Here’s the real test: can you state the business impact in one sentence? “Reduced P95 latency from 1.2s to 180ms, which cut checkout abandonment by 15%.” If you can’t quantify the impact, the story will feel incomplete.
I should say — this is easier to write than to actually do. Most of my real work doesn’t have clean impact numbers attached to it. I’ve done migrations, refactors, infrastructure changes where the impact was “things didn’t break” or “other developers stopped complaining about the build process.” How do you quantify that? I don’t have a great answer. Sometimes you approximate, sometimes you just describe the qualitative improvement and hope the interviewer can relate. Not everything has a metric.
How to structure the telling
You already know STAR (Situation, Task, Action, Result). The problem isn’t that people don’t know the structure. It’s that they don’t use it when they’re actually speaking under pressure. Knowing the framework and deploying it when your heart rate is elevated are completely different things.
Here’s a more practical breakdown with time targets for a two to three minute response:
Context (20 seconds): What was the system? What was the business situation? Don’t explain your entire company architecture — just enough for the interviewer to follow. Something like: “I was on the payments team at a fintech startup. We processed about $2M in daily transactions through a microservices architecture.”
The problem (20 seconds): What went wrong or what needed to change? Be specific. “We started seeing intermittent transaction failures — about 3% of payments were silently dropping during peak hours. No errors in our logs.”
Your approach (60 seconds): This is where most candidates either rush or ramble. Structure it as: what you tried, what you learned, what you did next. Show the investigation, not just the solution. “I started by measuring X, which pointed to Y. My first instinct was Z, but the data showed something different.” That sequence — hypothesis, investigation, surprise — is what makes the story interesting.
Collaboration (20 seconds): Who did you work with? How? Name specific roles, not vague “the team.” “I paired with our DBA on the query analysis” or “I coordinated with the third-party vendor’s support team” — these details make it real.
Resolution and impact (30 seconds): What did you do and what happened? Numbers matter here. “Response time dropped from 2.1s to 230ms” is infinitely better than “it got faster.”
Takeaway (10 seconds): One sentence on what you learned. Not a platitude — something specific. “The biggest lesson was that silent failures are more dangerous than loud ones — I’ve since pushed for alerting on expected transaction volumes, not just error rates.”
Weak vs. strong: side by side
Here’s the same basic story told two ways.
The weak version:
“So we had this performance issue with our API. It was really slow. I looked into it and found that the database queries were the problem. I optimized the queries and added some caching. It was a lot faster after that. I think we reduced response time by like 80% or something.”
What’s wrong: no context on why it mattered, no decomposition of how they investigated, no collaboration, vague impact, no learning.
The strong version:
“I was on the product catalog team at an e-commerce company. We’d just expanded to three new markets and our product search API degraded from 200ms to over 2 seconds — directly impacting conversion rates.
I pulled the APM data and broke the latency down by component. 70% was database, 20% was serialization, 10% was network. I focused on the database layer first — the queries were doing full table scans because our indexes didn’t account for the new multi-region data model.
I paired with our DBA to redesign the indexes for the new access patterns. But we also realized the catalog data was read-heavy and rarely changed, so I proposed adding a Redis cache layer. I wrote up the trade-offs — cache invalidation complexity versus latency reduction — and presented it to the team lead.
After implementing both changes, P95 dropped from 2.1 seconds to 230ms. Conversion rate in the new markets recovered to baseline within a week. The thing I took away from this was the importance of measuring before optimizing — my initial instinct was to throw caching at it, but the index fix alone got us 60% of the improvement.”
Same story. Completely different signal.
The gap between knowing and saying
You might read those two examples and think the difference is obvious. Of course you’d tell the strong version.
But try it right now. Pick a technical challenge from your last project and explain it out loud — no notes, no preparation, just talk for two minutes.
Most people are surprised by what comes out. The structure dissolves. The details blur together. You remember the what but forget the why and the so what. Time compression kicks in and your three-minute story becomes either a 45-second summary or a seven-minute monologue.
This is the same gap that shows up everywhere in interviews — between knowing and explaining clearly under pressure.
Preparing your stories
Don’t wing this. Prepare two to three stories before any interview loop.
For each one, write down:
- One sentence of context
- The specific problem (with a number if possible)
- Two to three steps in your investigation or approach
- Who you worked with and how
- The measurable outcome
- One specific lesson
Then practice saying them out loud. Not reading them — saying them from memory, in your own words. Time yourself. If you’re over three minutes, cut something. Under ninety seconds, you’re skipping important details.
Practice each story three to five times until the structure is automatic but the words are natural. You’re not memorizing a script — you’re building a reliable path through the story that you can follow even when you’re nervous.
Prepare the structure, practice the delivery, trust the framework.
Adapting by level
Junior candidates: Smaller-scope challenges — a tricky bug, a difficult feature, your first production incident. “I didn’t know how to approach this, so I researched three options and discussed them with my senior engineer” is a strong junior answer. The interviewer expects you to not know things. What they’re looking for is how you handle not knowing.
Mid-level candidates: Ownership of a meaningful piece of work. Independent problem-solving combined with judgment about when to escalate.
Senior candidates: Ambiguity, multiple stakeholders, decision-making with incomplete information. Talk about the decisions you didn’t make and why. This is where the interview gets interesting, actually — a senior candidate who can articulate “I chose not to do X because…” shows more judgment than one who just describes what they built.
Common mistakes
Badmouthing previous teammates. “The code was terrible because the previous developer didn’t know what they were doing.” Even if it’s true, it signals that you’ll say the same about your new colleagues.
Picking a challenge you didn’t resolve. Unfinished stories are unsatisfying. If the project was cancelled or you left before completion, pick a different example. The exception: if the lesson learned is the point.
Explaining too much context. If you spend 90 seconds explaining your microservices architecture before getting to the actual challenge, you’ve lost the interviewer. They can follow high-level descriptions — fill in details only when asked.
Forgetting the human elements. Pure technical narratives without any mention of teamwork or communication miss a big part of what’s being evaluated. Even a solo debugging effort involved someone who reported the issue and someone who cared about the fix.
